Visual design before 3D production

Definition

Concept art is the 2D visual exploration that defines how characters, environments, and props should look before the 3D production team starts modeling. Strong concept art saves weeks of 3D iteration by locking proportions, silhouette, materials, and mood up front. In the AAA pipeline, concept artists typically produce 5-10 iterations per asset before approval, and the final concept becomes the brief for the 3D modeller.

In production

Concept art used in production must specify scale — typically a height comparison silhouette against a reference character — front/side/back orthographics for character work, and explicit material or colour breakdowns so the 3D modeller isn't guessing which panel is chrome versus painted metal. AI tools like Midjourney and Stable Diffusion increasingly serve as fast ideation aids for mood boards and silhouette exploration, but they rarely replace painted hero concepts at AAA studios because they can't guarantee topology-friendly silhouettes or consistent proportions across turnarounds. A typical environment concept package includes a wide establishing paint-over, 2-3 detail callouts at higher resolution, and a palette swatch; character concepts add a T-pose or A-pose orthographic sheet for the rigger. Grey-box screenshots are often composited under the concept paint to lock camera framing before the final polish pass, keeping the 3D team's scale and proportions grounded from the very first iteration.
