# The Blockout-First Philosophy
Every memorable stylized character starts as a blob. Blizzard, Riot, and Supergiant all follow the same core principle: nail the silhouette before touching a single detail. If your character does not read as a clear, interesting shape at 64x64 pixels, no amount of surface detail will save it.
This article walks through the full pipeline from sphere to game-ready mesh, focusing on the decisions that matter most for stylized work.
# Phase 1: Shape Language and Silhouette
Before opening any software, define the character's shape language. Ask three questions:
- Round, angular, or mixed? A friendly NPC uses circles and soft curves. A villain uses sharp triangles and hard edges. Most interesting characters mix both.
- What is the dominant read? Pick one element that defines the silhouette at a glance: a massive weapon, oversized shoulders, a flowing cloak, an iconic hat.
- Scale and proportion: Stylized characters exaggerate proportions. Blizzard typically uses 5-6 head-tall proportions for heroes, with oversized hands and feet for gameplay readability.
Collect 15-20 references in PureRef. Mix real-world references (armor, fabric, anatomy) with stylized examples from games you admire. Do NOT skip this step.
# Phase 2: Blockout in ZBrush
Start with a DynaMesh sphere. The goal is to establish the primary forms in under 2 hours:
- Move brush for large mass distribution (torso, limbs, head proportions)
- ClayBuildup for volume additions (armor plates, belt pouches, shoulder pads)
- Trim Dynamic for flattening planes and establishing faceting
Check the silhouette constantly. Use the Silhouette mode (press the floor button in ZBrush) or place a black background behind your model. Rotate to 8 key angles: front, back, both sides, both 3/4 views, top, bottom.
- Do not add details yet.* If you start sculpting wrinkles, stitches, or rivets at this stage, you will get attached to details on a shape that might need to change.
# Phase 3: Secondary Forms
Once the blockout is approved (by yourself or an art director), increase subdivision and refine:
- Break the body into separate subtools for armor pieces, cloth, skin, and hair
- Add secondary shape variation: dents in armor, folds in cloth, muscle groups under skin
- Maintain the silhouette. Every secondary form should support the primary read, not compete with it
For cloth, use the Dam Standard brush for fold creases and Inflate for puffy fabric sections. For hard surfaces, ZModeler and Panel Loops create clean beveled edges.
# Phase 4: Retopology and UVs
Stylized game characters typically target 15,000-30,000 triangles depending on the camera distance and platform. The retopo rules:
- Follow muscle and armor edge flow for clean deformation
- Place edge loops at every joint and bend point
- Keep face density even. Avoid huge triangles next to tiny ones
- UV islands should follow logical material breaks (skin, metal, cloth, leather)
Use Blender with the RetopoFlow addon or ZBrush's ZRemesher with guide curves for a fast starting point, then clean up manually.
# Phase 5: Texturing
For stylized characters, texturing is where personality comes alive:
- Base colors first: Block in flat colors per material. These should read well even without lighting. If the flat color pass looks boring, your final render will too.
- Ambient occlusion bake: Multiply a soft AO pass over the base colors for depth. This is the single most impactful step for stylized characters.
- Hand-painted details: Add color variation, wear, and edge highlights manually. Stylized textures avoid photographic noise. Every stroke should be intentional.
- Roughness: Stylized characters often use a narrow roughness range (0.4-0.7) to avoid harsh specular hotspots that break the painterly look.
# Phase 6: Presentation
A great character presented poorly is a missed opportunity:
- Three-point lighting with a warm key light and cool fill
- Show front, 3/4, back, and detail closeups
- Include a wireframe overlay and UV layout shot
- Add a silhouette comparison showing the character reads at small scale
# Common Mistakes
- Starting with details: The number one mistake. Always big shapes first.
- Symmetric everything: Break symmetry in textures, accessories, and pose. Asymmetry adds life.
- Ignoring readability: If you squint at your character and cannot tell what is armor vs skin vs cloth, the material separation needs work.
- Portfolio presentation: One hero shot is not enough. Show the process. Studios want to see how you think, not just the final result.
